The Case for Detect-Only
There is a real advantage to being a company that only finds leaks and does not sell repairs. The customer has no reason to wonder whether you are recommending unnecessary work. The builder or pool service company referring you has no reason to worry about you competing for their repair revenue. Your liability exposure from repair work does not exist because you are not doing repairs.
That clarity can actually make referrals easier to get. A pool service company that would never send you a repair job may happily refer you for leak detection because you complement what they do rather than compete with it.
Advantages of detect-only
- No repair liability exposure
- Easier referral relationships with builders and service companies
- Customer trusts the finding more when no repair sale follows
- Lower equipment investment - no repair tools needed
- Simpler licensing requirements in many markets
- Focus stays on diagnostic skill rather than repair skill
Challenges of detect-only
- Customer still needs the repair - you must have referral partners ready
- Your report has to stand on its own for another contractor to use
- Revenue per visit is limited to the detection fee
- Some customers prefer one company to handle everything
- If your referral partner does poor repair work, it reflects on your finding
What the Report Has to Do
In a detect-only model, your report is the product the customer takes away. Another contractor is going to read it and use it to plan a repair. That contractor needs to understand where the leak is, what was tested, what was found, what was not conclusive, and what the next step is.
A vague verbal summary does not cut it. Your report needs:
- Photos of the pool, equipment, and each area tested or evaluated
- Clear description of what was found - confirmed leak, suspected area, no leak observed
- What testing was performed - dye, pressure, visual, acoustic
- What was not testable and why - open plumbing, safety conditions, access limits
- Recommended next steps for the customer or their repair contractor
- Scope limits - what you evaluated and what is outside your scope
Build your repair referral network before your first job. A customer who pays for detection and then cannot find a competent repair contractor is a customer who will blame you for the outcome. Know who you will refer before the phone rings - not after.
Who Makes Good Referral Partners
- Licensed pool repair contractors in your service area
- Pool builders who handle repair work
- Plumbing contractors experienced in pool plumbing
- Concrete or gunite companies for shell repair work
- Waterproofing specialists for tile and surface repairs
Vet your referral partners before you send customers to them. A repair done poorly after your detection reflects on both companies. You want to refer someone you would trust with your own pool.
Detect-Only as a Long-Term Model
Some of the best-regarded leak detection companies in the country are detect-only operations. Their entire value proposition is diagnostic accuracy and clear reporting. Builders, service companies, property managers, and insurance adjusters call them because they trust the findings.
That trust is built over time through consistent, honest documentation - not through upselling repairs. If the detect-only model fits your skill set, your market, and your business goals, it is a completely viable path.
